Build the holdout before you need it
Fifteen years inside global investing taught me one habit a founder can borrow. When a founder says AI added eight points of margin, the room does not argue. It asks one thing. Where is the holdout?
Margin moved. The question is whether the model moved it, or whether price, mix, and a good quarter moved it and the model took the credit.
The version that holds is a cohort or a region that did not get the model, run alongside one that did, with the gap measured. The version that does not is a before-and-after with no control.
Build the holdout into how you run the AI now, while you still control the words and the calendar. It is the evidence that lets you own the claim later.
